A new product. A major release. A programme of changes to something your customers already use. The goal may be clear, but your team is stretched, the right experience is missing, or you are not confident that the current arrangements will get the work done.

I provide hands-on product and delivery leadership: helping you shape the work where needed, organise the people and take it through delivery. If the direction is already agreed, we can concentrate on making it happen

You do not have to wait for something to go wrong.

There is work to deliver, but not enough capacity. The team is occupied with day-to-day commitments, a leadership role is vacant, or an important initiative needs someone who can give it proper attention.

You need more confidence in the delivery. You are unsure whether the team or supplier has the experience, support or coordination the work requires. You need an honest assessment and someone who can help address the gaps.

The product needs clearer decisions. Requests are competing, the backlog keeps growing, or people disagree about what matters. Before committing more effort, you need a shared direction and a workable order of delivery.

A concern about delivery is not a verdict on the people doing it. I look at the workload, priorities, skills, decision-making and support around the team before recommending what should change.

Product decisions and delivery belong in the same conversation.

A sensible product decision still needs a team that can deliver it. A well-run project still needs to produce something useful. I work across both, staying close to the practical detail without losing sight of the business reason for the work.

Make the work clear enough to act on

Where direction is still emerging, I lead discovery, clarify user and business needs, and help define the product vision and a useful first release. Where the objective is already agreed, I work with the team to turn it into a realistic scope, roadmap and backlog, with requirements and acceptance criteria people can use.

Put the delivery capability in place

I assess the capacity and skills the work needs, help assemble or organise the delivery team, and clarify responsibilities across internal staff and external suppliers. If the commitments exceed the available capacity, I make that visible and help you decide what to change: the scope, timing, sequencing or resources.

Lead the work through delivery

I coordinate the people, dependencies and decisions that keep progress moving. That includes planning releases, managing risks, working with suppliers and keeping stakeholders informed. When new requests arrive, I help assess their value and the effect on existing commitments, rather than quietly adding them to an unchanged deadline.

Make readiness a decision based on evidence

I bring testing, user acceptance, documentation and operational handover into the delivery plan. Completion is more than a list of closed development tasks: people need to know what has been checked, what remains uncertain and who will support the product after release.

Strengthen the team as we go

Coaching, mentoring and practical training are part of the work. I help teams improve how they refine backlogs, plan around capacity, collaborate and learn from releases. The aim is to leave people better equipped to continue, not dependent on me to keep every decision moving.

The approach should fit the work and its constraints. I use Agile, structured governance or a combination where they help. Tools and ceremonies are useful only when they support better decisions and delivery.

What that has looked like in practice

These engagements involved different products and different starting points. In each, my role connected product decisions with the people and practical work needed to move forward.

MedONE | From an ambitious idea to an organised delivery team

MedONE was developing a US healthcare software product and needed to turn the ambition into a defined scope and delivery capability. I led discovery, defined the minimum viable product, and created and maintained the backlog and risk log. I assembled and managed a multidisciplinary team of approximately 20 IT professionals, organising several Scrum delivery teams to work in parallel.

The engagement moved the product from discovery into organised development, with a defined first-release scope, visible risks and a team in place to carry the work forward.

Yara Atfarm | Leading change to an existing product

Atfarm needed stronger alignment across its web and mobile products, alongside improvements and a major release. My work included leading seven product owners, coordinating two quarterly release cycles, and gaining support for a product vision that brought the web and mobile offerings into a unified strategy.

I also organised and conducted end-to-end testing that identified approximately 200 issues before release. The work combined product direction with the evidence needed for responsible release decisions, contributing to a more robust launch.

Idox Health | From product discovery to client implementation

At Idox, I led discovery and product development across a healthcare software portfolio, then took responsibility for the delivery organisation. I managed approximately 15 implementation specialists and project managers, organised the team into delivery groups, and owned resourcing, training and capacity planning. I also led user-group workshops and personally managed client implementations.

The portfolio included a medical-records tracking solution supporting more than 10 million patients across 15+ UK installations. The experience connected product development with the practical realities of implementation, support readiness and revenue recognition.

Sometimes you need another view. Sometimes you need someone to take an active leadership role and stay with the work. We can agree the involvement around the decisions, delivery responsibilities and capacity you need.

Focused consulting. A defined piece of work, such as assessing delivery readiness, shaping a product or release, reviewing the backlog, or establishing a realistic delivery plan.

Fractional leadership. Ongoing product or delivery leadership where you need senior involvement but not a full-time role. We agree the time commitment and decision responsibilities so the arrangement is practical.

Embedded delivery leadership. Joining your team to lead a product, release or programme of changes, working closely with the people responsible for building and supporting it.

I am based in Malta and work remotely with clients and distributed teams. I can work with your existing people and suppliers, or help identify and organise additional skills where the work requires them.

What you can expect from me

I will explain my thinking, challenge assumptions respectfully and give you an honest view of what is achievable. We will agree where I lead, which decisions remain with you and what I need from the wider team. I take responsibility for my work; delivery remains a shared effort.

Documentation, knowledge transfer and handover are part of that responsibility. Where I use AI to support analysis or delivery, I review the work and remain accountable for it.
